What you will learn in this article

  • What standard and actual cost indicate
  • Which components make up the cost difference?
  • How to get to the source of deviation in four steps
  • When standard costs should be updated

Standard cost is how much a product is expected to be produced under normal conditions; The actual cost shows the cost actually incurred when production is completed. The difference between the two amounts is not just a result of "we produced expensively". The real reason for the difference cannot be found without separately examining the material price, consumption amount, labor time, wastage, capacity and general production expenses.

Brief comparison

Standard Cost and Actual Cost Do Not Answer the Same Question

Standard cost: What should it be?

It is the control value determined before production with the assumptions of normal material price and quantity, expected labor time, normal waste, efficiency and capacity.

Actual cost: What was incurred?

The real purchase price is formed at the end of production based on the materials given to production, working time, wastage, solid quantity produced and distributed expenses.

How to Determine Standard Cost?

Standard cost is not just copying the average of the past period. The bill of materials, expected purchase price, operation times, normal wastage, labor charges, machinery usage and manufacturing overhead should be brought together with the same period assumptions.

01

standard material

bill of materials quantity, normal wastage and material price determined for the period.

02

standard workmanship

The equivalent of operating time and normal hourly labor costs.

03

standard machine

Expected machine share based on normal operating time and capacity level.

04

Standard overhead

Planned share of energy, maintenance, depreciation and other production expenses.

Simple production example

Where did the 110 TL Cost Difference for the Same Product Come From?

The amounts below are an explanatory example prepared for a single solid product. It is not a financial record or calculation tool.

Cost componentStandardActualDifferenceFirst reason to examine
Raw material and supplies620 TL690 TL+70 TLPurchase price, excess consumption or wastage
direct labor180 TL195 TL+15 TLProcessing longer than planned or working overtime
General production expense200 TL225 TL+25 TLLow capacity utilization or expense increase
Total unit cost1,000 TL1,110 TRY+110 TLTotal negative cost variance

In this example it is wrong to attribute the total variance solely to material price. The 70 TL on the raw material line must be broken down from purchase price, excess consumption or waste based on source movements. The distinction on the purchasing side in the purchase price difference guide and review it.

Why Does Actual Cost Differ From Standard Cost?

Material price difference

It is the difference between the standard price and the actual purchase and additional costs. Purchase condition, exchange rate, shipping or supplier change may have an impact.

Material quantity difference

It is the difference between the expected consumption in the bill of materials and the consumption realized in production. Waste, quality loss and wrong measurement unit are investigated.

Labor time difference

The standard operating time is compared with the actual working time. The process of waiting, reworking and learning can change the outcome.

Labor wage difference

It is the difference between the planned hourly rate and the actual rate that depends on shift, overtime or employee qualification.

General expense variance

Shows the deviation of energy, maintenance, depreciation and other production costs from the budgeted amount.

capacity difference

It is the increase in unit cost by distributing fixed production costs to fewer solid products than planned.

Important distinction

A negative variance is not always inefficiency

Higher quality requested by the customer, faster transportation or deliberate overtime selected for urgent orders may increase the cost. Whether the difference is acceptable or not should be evaluated based not only on the amount but also on the reason for the decision taken and the order result.

How to Find the Source of Cost Variance in Four Steps?

01

Make the difference visible

Juxtapose standard and actual amount by product, production order, operation, and cost component.

02

Separate price from quantity

Was material purchased at a high price, or was more consumed than planned? The same total variance can have two separate causes.

03

Go to the source record

Verify purchase invoice, consumable movement, labor time, wastage, downtime and solid production quantity.

04

Separate action and standard

Fix the repetitive operation problem; Update the standard in a controlled manner in case of permanent market or method change.

Sample review workflow

Saying "material cost increased" alone is not sufficient

DIFFERENCE

+70 TL material

Standard and actual material cost are separated.

PRICE

+25 TL purchase effect

The invoice price is compared to the standard price.

QUANTITY

+45 TL consumption effect

bill of materials, actual consumption and wastage are checked.

ACTION

Two different responsible processes

Purchasing price and production consumption are improved separately.

When Should Standard Cost Be Updated?

Standard cost is fixed enough to make variance visible; It must be vivid enough to represent current production conditions. It should not be changed after each one-time difference, but should be reviewed in a controlled manner for the following permanent changes.

When the price of the main raw material or the exchange rate changes permanently.
When the product bill of materials, waste allowance or alternative material is changed.
When the operation method, machine, cycle time or labor structure changes.
When energy, maintenance, depreciation, or capacity assumptions are updated.
When deviation in the same direction is repeated over several production periods.

In the TMS 2 statement of the Public Oversight Institution, it is stated that standard costs must take into account normal material, labor, productivity and capacity levels; be regularly reviewed and, if necessary, redefined according to current conditions. The accounting and valuation method to be used by the company should also be evaluated with the accountant or relevant experts.

What Records Should There Be in ERP for Standard and Actual Cost?

Product and bill of materials version

Standard quantity, wastage allowance, alternative material and validity date.

Purchasing and accepting goods

Standard price, order price, actual purchase, exchange rate, shipping and additional expenses.

Production order and consumables

Planned quantity, materials given to production and returned, wastage and intact product.

Operation and labor

Standard time, actual time, employee, shift, waiting and rework.

Machine and capacity

Planned work, actual work, downtime and solid quantity produced.

Cost period

Standard release, distribution key, closing date and deviation confirmation.

The reliability of the actual cost depends on the actual consumption and time records in the production order. record chain in the production order guide; components of the total product cost In the product cost calculation article; The machine share is in the machine hour cost guide and review it.

Common Mistakes in Standard and Actual Cost Comparison

01

Link every variance to a purchase

Even if the unit price remains the same, excess consumables, wastage or incorrect bills of materials may increase the material cost.

02

Never change the standard

A standard that works with old prices and times ceases to be the target to be achieved and makes the report meaningless.

03

Changing the standard after each production

If a temporary malfunction or one-time emergency purchase is immediately brought to the standard, the problem is normalized.

04

Just look at the total difference

The correct responsible person and action cannot be found without separating the price, consumption, time, wastage and capacity resources of the total 110 TL difference.

05

Leaving the actual record incomplete

If material consumption, intact product, wastage or working time are estimated later, the actual cost does not reflect the truth.

06

Turning the cost difference into a performance penalty

The deviation report is first to understand the process; Attributing unverified difference directly to individual performance degrades recording quality.

Frequently Asked Questions

Are standard cost and budget cost the same?

Not always. Can plan budget period totals; Standard cost is the control value that represents normal production conditions on the basis of product, bill of materials and operation.

When is the actual cost calculated?

Once the required material, labor, production result and expense records are completed, the production order can be calculated on a batch or period basis. If there are incomplete records, the result should be considered provisional.

Is positive cost variance always success?

No. Lower material consumption may result from incomplete processing or quality degradation, while lower labor time may result from incomplete registration. The result must be verified by quality and production quantity.

Can standard cost be used in the sales price?

It can provide a starting point for the offer and price decision; however, factors such as the current exchange rate, order-specific costs, discount, capacity, and target profit must be evaluated separately. The impact of these conditions on the sales outcome in the order profitability guide and review it.
